AI Chatbots Are Reading Your Company Docs Wrong

Most of my small-business clients now have staff quietly using ChatGPT or Claude to answer their own questions. "What's our PTO policy?" "How do I onboard a new vendor?" "What's the discount cap I can offer?" The AI cheerfully invents an answer, the employee acts on it, and nobody notices until somehting goes sideways. The problem isn't the AI. The problem is that your internal documentation was never written to be read — by a human or a machine.

Your docs were built for the person who wrote them

Walk through the average 15-person company's shared drive and you'll find three folders called "Policies," a PDF from 2021 marked FINAL_v4, a Google Doc that contradicts the PDF, and tribal knowledge living in Karen's head. When a new hire asks a question, they ask Karen. When Karen's on vacation, they ask ChatGPT. ChatGPT doesn't know your company, so it guesses based on what a generic company probably does. That guess is often wrong, and it's always confident.

The decomposition is straightforward. You have three problems stacked on top of each other: docs that are out of date, docs that contradict each other, and docs that live in five different tools. Fix them in that order. Don't buy a fancy internal-AI product to paper over the mess. Garbage in, confident garbage out.

The MVP fix takes a weekend, not a quarter

Pick one source of truth. I don't care if it's a Notion workspace, a SharePoint site, or a folder of Markdown files on a Linux server. Pick one. Move the ten documents your team actually asks about — PTO, expenses, onboarding, security basics, vendor list, pricing rules, escalation contacts, holiday schedule, and two more — into that one place. Delete or archive every other copy. Put a dated "last reviewed" line at the top of each doc and assign an owner. That's the MVP. It's ugly and it's incomplete and it will save you hours next week.

Once that exists, then you can point an AI tool at it. Most of the small-business AI search tools worth using — the ones that plug into Google Workspace or M365 and answer questions from your own docs — only work as well as the corpus you feed them. Feed them the ten cleaned-up docs, not the entire 400-file dumpster. You'll get better answers than any enterprise deployment I've seen at ten times the price.

Review the docs quarterly, not "eventually"

Put a recurring 30-minute calendar block on the last Friday of every quarter. Owner of each doc opens it, updates the "last reviewed" date, changes what's stale, and closes it. That's the whole process. If a doc goes two quarters without a review, it gets archived automatically. This sounds boring because it is. Boring is what makes it work.
