Pick a Real CRM Before Sales Hits 20 People

Your shared sales spreadsheet is a ticking bomb. It works fine at five people, wobbles at ten, and by fifteen someone has already overwritten a deal that closed on Friday. If you're growing into that range this quarter, the CRM decision is due now, not after you've hired the next three reps.

Why the spreadsheet dies at this size

A spreadsheet is a single-writer tool pretending to be multi-writer. It has no history, no ownership rules, no reminders, and no way to answer the question "what did we say to this customer last month?" without someone remembering to write it down. At ten reps, that failure rate is maybe once a week. At twenty, it's daily, and it costs you real deals.

The three pieces hiding inside "we need a CRM" are actually: contact history (who said what, when), pipeline state (what stage is each deal in, whose job is it to move it), and followup discipline (what needs to happen this week or the deal dies). Every CRM does these. The trick is picking one that does them without a six-week rollout.

Pick HubSpot, ship it this week

For a 10-20 person business with no dedicated admin, HubSpot's free or Starter tier is the right answer. I know that sounds like a lazy pick. It is the lazy pick, and lazy is correct here. You get contacts, deals, a pipeline board, email tracking, and a mobile app. Setup is a couple of hours, not a couple of months. If you outgrow it in two years, migrating out is straightforward because everyone else supports HubSpot exports.

Skip Salesforce. It's a fine product if you have an admin on payroll. You don't. Skip "industry-specific" CRMs that promise to know your business — they usually mean the vendor built it for one customer in 2019 and never touched it again. Pipedrive and Zoho are also reasonable, but HubSpot's free tier is genuinely usable, and "free while we learn what we actually need" is a strong opening move.

Ship the thin version Friday

Do not spend a month designing the perfect pipeline. Import your current spreadsheet, define four or five deal stages (somehting like New, Qualified, Proposal, Closed Won, Closed Lost), assign an owner to every open deal, and turn it on Monday. That's the MVP. Everything else — custom fields, automation, reports, lead scoring — waits until the team has used it for two weeks and can tell you what's actually missing.

The mistake I see constantly is companies buying a CRM, then hiring a consultant to configure it for three months while sales keeps living in the spreadsheet. The CRM never gets adopted because it never got used. Ship the ugly version. Fix it in place.
